Before a controls upgrade: define what must stay, change and be tested

A practical preparation guide for the first technical discussion about an existing machine or process.

Describe the production requirement

Start with the reason for the change: a recurring fault, difficult maintenance, unavailable components, a new product or an additional function. Record what the machine must continue doing and what should work differently. Separate the desired improvement from any result already measured.

A useful first brief contains the process, present limitation, affected equipment and intended operating conditions. It is a basis for scoping, not a promise that a particular replacement will solve every problem.

Map the existing system

List controllers, operator panels, drives, I/O and connected machines. Identify available drawings and programs, their dates and the people who can authorize access. Record interfaces that must remain, including special functions and third-party equipment.

Siemens’ modernization guidance treats the site survey as a way to understand equipment functions and connections across the production line. A replacement list alone does not describe those dependencies.

Plan the changeover around production

Discuss whether the scope can be staged and which activities need a shutdown. Identify dependencies, preparation that can happen in advance and the conditions for returning to the previous arrangement where that is technically possible.

Siemens’ migration guide places plant-wide dependencies, available downtime and fallback planning before implementation. It does not make one migration method suitable for every installation.

Agree evidence for acceptance

Turn required behavior into testable observations: expected operating sequences, signals exchanged, displayed values and responses to agreed test conditions. Define who witnesses the tests and how unresolved items are recorded.

Use the actual product and operating requirements to set acceptance criteria. A successful program conversion or communication connection does not, by itself, demonstrate that the complete production requirement has been met.

Prepare the handover while defining scope

Agree the drawings, program copies, configuration records, access arrangements and operating information needed by the maintenance team. Specify what will be supplied and which responsibilities remain with the customer or another contractor.
